What a Google Shopping ads agency handles day to day

Shopping ads are the product listings with an image, a price and a store name that sit at the top of a search for anything you can buy. They are not built like text ads. There is no headline you control and no description you write. Google assembles the ad from your product data, which means the feed is the ad, and the feed is where most of the performance is decided.

That is why Shopping is a different discipline to search advertising. Most of the work happens inside Google Merchant Center and in the feed itself, not in the campaign settings. A feed with vague titles, missing attributes and stale stock data will underperform no matter how carefully somebody sets the bids on top of it, and no amount of budget fixes a product Google cannot classify.

Our Google Shopping management covers the whole chain. Merchant Center account health, the feed that populates it, the campaign structure that spends against it, and meetings, not reports, that show you which products earn their budget and which ones are quietly draining it. Feed work and campaign work are the same job, and splitting them between two suppliers is how accounts end up stuck.

This page is about Shopping and Merchant Center specifically. Search, display and video campaigns sit with our Google Ads work. Plenty of retailers need both and we will happily run both, but the Shopping side has its own set of problems, and it is worth being clear about which one you are actually buying. Retail accounts fail for retail reasons, usually feed data and Merchant Center policy, not for want of another ad headline variation.

Campaign performance

What our Google Shopping management includes

Every account is different, but the same components have to be right before Shopping performs. We audit all of them at the start and then work through them in the order of whatever is costing you the most money right now, which is usually not the thing people expect it to be. More often than not the biggest win is sitting in the feed rather than in the bidding strategy.

Merchant Center setup

Account creation or takeover, website and business verification, shipping and tax settings, policy compliance, and clearing whatever is currently suppressing your products.

Feed build and fixes

Getting product data out of your platform properly, whether that is Shopify, WooCommerce, BigCommerce, Magento or a custom build, then correcting what the default export gets wrong.

Feed optimisation

Rewriting titles and descriptions around how people actually search, filling required attributes, improving images, and adding the fields that make products eligible for more placements.

Campaign structure

Splitting products by margin, price band, brand and performance so budget follows profit instead of being spread evenly across everything you happen to stock.

Performance Max for retail

Asset groups, listing groups, audience signals and the exclusions that stop the campaign spending your money on brand searches you would have won anyway.

Numbers that mean something

Revenue and profit by product and product group, not just a conversion count. You should be able to see which lines to scale and which to pause.

Product feed quality is where Shopping campaigns are won

If we only got to change one thing in a Shopping account, it would be the feed. Google matches queries to products using the data you send it, so the feed decides what you show for, how often you show, and whether a click was ever likely to turn into a sale. Everything else is a lever sitting on top of that. Bids, budgets and campaign types all matter, but they are adjusting the outcome of a match that the feed already decided.

Almost every default feed we inherit has the same faults. Product titles copied straight from the supplier or the internal SKU name, with no brand, size, colour or material in them. Empty attributes that Google needs in order to classify the item. Images carrying watermarks or promotional text that trip the policy check. Prices and availability updating once a day on a site that can sell out in an hour.

Fixing all of that is unglamorous work, and it is also the work that moves revenue. It is worth doing before anyone touches a bid, because a higher bid on a product Google has misclassified only buys you more of the wrong traffic. Here is what we go through on a product feed.

Product titles

Rebuilt around how people search, usually brand, product type, then the attributes buyers filter on such as size, colour, model or capacity, front loaded.

Required attributes

GTIN, MPN, brand, condition, availability, product category and identifier exists, all filled correctly so Google can classify and match the product.

Product images

Clean shots on plain backgrounds without logos, watermarks or promotional overlays, at a resolution that meets Google’s requirements and holds up on a phone.

Product types and labels

Your own taxonomy plus custom labels for margin, season, stock level or price band, so campaigns can be segmented around what matters commercially.

Price and stock sync

Frequent updates and, where the platform supports it, the Content API, so you are not paying for clicks on items that sold out or changed price.

How we take on a Shopping account

Nothing gets rebuilt on day one. We look at what is actually happening inside Merchant Center and in the data before changing structure, because plenty of accounts are held back by one setting or one unnoticed disapproval rather than by strategy. You get told what we found and what we intend to change before anything goes live in your account.

01

Account and feed audit

We go through Merchant Center diagnostics, every disapproval and warning, the feed itself and the current campaign structure to find what is capping performance.

02

Fix the blockers

Disapprovals, suspensions, verification problems and missing attributes get cleared first. There is no point optimising bids while half the catalogue cannot serve.

03

Rebuild feed and structure

Optimised titles and attributes, then campaigns segmented so budget can follow margin and performance rather than sitting in one undifferentiated bucket.

04

Manage and expand

Ongoing search term work, bid and budget management, testing new placements, and meetings that set it all against revenue so you can see what the spend returned.

We do not guess. We give Google what it is asking for.

Most agencies work from third-party tools and generic checklists. We plug straight into Google’s own data and build to what Google itself reports.

We are the only agency in WA connected directly to Google’s Search API through Google Cloud. That pipeline means we read the real entities, search demand and ranking signals from Google’s own systems, then build to match them instead of reverse engineering guesses from third-party tools.

A blocked Merchant Center versus a clean one

Plenty of the accounts we take over have products sitting disapproved that nobody had noticed. Google keeps the rest of the campaign running, so the spend looks normal on the surface while a chunk of the catalogue is invisible to buyers. The Merchant Center diagnostics tab is the first thing we open on any new account, and it is worth checking yourself even if you never touch anything else in there.

The usual approach

  • Products disapproved for missing GTINs
  • Titles copied from supplier SKU names
  • Prices on the site not matching the feed
  • One campaign for the entire catalogue

How we do it

  • Identifiers correct or flagged as not existing
  • Titles written around how buyers search
  • Price and stock synced frequently
  • Products segmented by margin and demand

Performance Max for retail without losing control

Performance Max replaced Smart Shopping and it is now where most retail budget in Google Ads ends up. It works, but it hands Google a lot of control, and the default setup will happily spend a large share of your budget on branded searches you would have won for nothing through your own organic listings. That shows up as a strong return on paper and flat revenue in the bank.

There are levers, and pulling them properly is most of the skill. Brand exclusions stop the campaign taking credit for people who already typed your name. Listing groups let you separate products instead of pooling everything together. Multiple campaigns split by margin or category stop your bestselling lines subsidising slow stock. Asset groups and audience signals shape who sees what, and which products get the impressions.

We also keep standard Shopping campaigns in the mix where they earn their place. Not everything belongs in Performance Max, and a straightforward Shopping campaign still gives you search term visibility and negative keyword control that Performance Max does not fully offer. The right mix depends on your catalogue and your margins, not on what is fashionable this year.

Visibility is the other gap worth closing. Performance Max hides a lot by default, so we pull product level and listing group data out through scripts and the Google Ads API to see what is genuinely selling, rather than accepting one blended figure and calling it insight. You should be able to see performance by product, not just by campaign, because that is the level at which you make decisions about stock, pricing and what to promote next.

How our Google Shopping ads agency structures an account

Structure is how you keep control of spend when the ad itself is automated. Four principles decide where the money ends up going, and they apply whether the campaign is Performance Max or standard Shopping. Getting them right is what lets you scale spend without watching the return fall over as you go.

01

Segment by margin

Products grouped by what they actually earn, using custom labels, so high margin lines get budget and low margin lines are not quietly bleeding it.

02

Separate brand traffic

Brand searches split out or excluded, so you can see what Shopping is genuinely winning rather than counting customers who already knew your name.

03

Match query to product

Search term reviews and negatives, so a query for one product is not paying to show a similar item that will never convert for it.

04

Test in isolation

One change at a time on top sellers before it rolls out across the catalogue, because a feed rewrite over thousands of products is hard to unwind.

Campaign performance

Fixing disapprovals, GTIN errors and products that will not show

Merchant Center problems are a common reason a Shopping account underperforms, and they are rarely visible from inside Google Ads alone. Item disapprovals, account level warnings, misrepresentation flags, mismatched prices, missing identifiers, failed website verification, feed fetch errors. Each one has its own cause and its own fix, and the error messages are not always specific about which.

GTIN errors are the usual culprit for retailers selling their own or custom made products. If a product genuinely has no manufacturer identifier, the answer is to set identifier exists to false rather than inventing a number, which is a quick route to a suspension. For resellers, the correct GTIN needs to come from the manufacturer, not from a guess or a lookup site.

We handle Merchant Center account suspensions as well, including the appeal process. It is worth saying that suspensions usually come from something real on the site, missing contact details, unclear returns or shipping policies, or checkout behaviour that does not match what the ad promised. We fix the underlying cause first, because appealing without changing anything rarely works.

If you are a Perth retailer with a warehouse in Osborne Park or Canning Vale, local inventory ads and store pickup are worth a look too, since they put your actual stock in front of people searching nearby. We work with retailers around Perth and with ecommerce clients on the east coast, and the feed work underneath is the same either way.

What this looks like in real work

Different sectors, different searches, one approach: diagnose properly, build properly, measure properly. These are real Perth clients.

Finance · Perth WA

Loan Warehouse

+42%

More leads, and a 5% lift in conversion rate

Challenge. Traffic looked fine on the surface, but the structure, content and tracking could not show what was actually driving leads.

What we did. Led the content and design strategy, built keyword-informed page structure into the site, and configured GA4 and Google Tag Manager to measure lead activity properly.

Concreting · Perth WA

Project Concrete

+312%

Organic traffic by month three, 62 conversions in month one

Challenge. Weak service and location pages, plus a clunky quote flow that did not match how Perth actually searches for concreting.

What we did. Rebuilt the page architecture around real search intent, cleaned up the quote flow, and launched with link building already supporting it. 14 target keywords hit page one in the first month.

Meal delivery · Perth WA

Wholistically Healthy

+118%

More traffic, and a 51% lift in conversions

Challenge. Pages targeted the wrong intent, metadata was weak, and the content was not surfacing for the searches that mattered.

What we did. Full audit, then rebuilt the page map, metadata, titles, headings and copy around real search behaviour. Now ranks first in Perth for “healthy meals delivered”.

Google Shopping, answered

Merchant Center is where your product data lives. You upload or sync a feed containing every product, its price, availability, images and identifiers, Google checks that against its policies, and approved products become eligible to appear in Shopping ads and free listings. If the feed is wrong or the account is carrying warnings, those products simply cannot serve.

Search ads are text you write against keywords you choose. Shopping ads are generated from your product feed and you do not pick keywords at all, Google matches queries to products using your data. That makes feed quality the main lever. We cover Shopping and Merchant Center on this page, and text search campaigns sit with our Google Ads service.

Usually a Merchant Center issue rather than a campaign issue. Common causes are disapproved products, an unverified or unclaimed website, missing required attributes, a price or availability mismatch between the feed and the site, shipping settings that do not cover the region, or an account level suspension. The diagnostics tab in Merchant Center is the first place to look.

A GTIN is the global identifier printed as a barcode on manufactured products. If you resell branded goods, Google expects the correct GTIN and matching is much weaker without it. If you make your own products or sell custom items there is no GTIN, so you set identifier exists to false and supply brand and MPN instead. Never invent one.

Often both. Performance Max reaches more inventory and is where Google puts its automation, but it gives you less search term visibility and will chase brand traffic unless you exclude it. Standard Shopping gives you more control and cleaner data. The right split depends on catalogue size, margin and how much brand demand you already have.

Titles get rebuilt around how people search, usually brand, product type and the attributes buyers filter on. Required attributes get filled properly. Images get cleaned of overlays and watermarks. Product types and custom labels get added so campaigns can be segmented by margin or demand. Then price and stock sync frequency goes up so the data stays current.

Yes, along with BigCommerce, Magento and custom builds. Each platform exports product data differently and each has its own gaps, so we usually treat the default feed as a starting point and then apply rules or a feed tool on top to fix titles, attributes and categories rather than accepting whatever the app happens to send.

Yes. We are based in Wanneroo and work with retailers around Perth, from Osborne Park and Joondalup through to Canning Vale, Fremantle and Rockingham, plus ecommerce clients in Adelaide, Brisbane, Sydney, Melbourne and Canberra. Shopping management is remote work, and the time difference means east coast accounts often get overnight fixes ready before trading starts.
